From Fragmented Data to $479K in Savings Opportunities: Transforming Resin Spend Analytics in Packaging

A leading packaging manufacturer with operations spanning multiple plants and product lines faced a visibility challenge within its Resin category. Resin purchases were made at different prices and payment terms across locations, while procurement and material data remained fragmented across systems and formats.
The lack of a unified view made it difficult to consolidate spend, standardize SKU and vendor records, assess supplier performance and identify opportunities related to price variance, payment-term compliance and missed early-payment discounts. Leadership was also dependent on fragmented reports, slowing decision-making and limiting visibility into supplier exposure.
YCP Supply Chain consolidated and structured the client's procurement data across three U.S. manufacturing locations, using business analytics to create a unified spend view and leadership dashboard. The analysis isolated $97 million of in-scope Resin spend from a $347 million spend base and identified approximately $479,000 in recoverable and preventable savings opportunities for Phase 2.
Challenges
Limited Cost Savings Visibility in Raw Materials: Resins were purchased at different prices and payment terms across locations, with gaps in payment-term compliance and missed early-payment discounts limiting cost optimization.
Duplicate and Inconsistent SKUs and Vendor Records: Identical SKUs and suppliers existed across locations under different naming conventions, increasing reporting complexity and limiting accurate spend consolidation and supplier performance analysis.
Dispersed Data Storage: Procurement and material data was stored across multiple systems and formats spanning three business units, with no centralized repository.
No Unified Spend View for Leadership: The absence of a centralized dashboard forced leadership to rely on fragmented reports, slowing decisions and limiting visibility into supplier exposure.
Inconsistent Payment-Term Visibility: Payment terms were recorded inconsistently across systems and locations, making it difficult to assess compliance and identify missed discount opportunities.
Approach
Consolidating Spend Data Across Three Locations
YCP Supply Chain consolidated spend data from three plant locations covering 2023–2025. The combined dataset represented $347 million across approximately 114,000 transaction records, creating a single analytical foundation.
Structuring SKU and Vendor Data
SKU and vendor records were standardized and classified across all three locations, eliminating duplicate and inconsistent naming and enabling consistent category-level reporting across the transaction base.
Isolating the In-Scope Resin Category
A structured rule-based approach was applied to identify the Resin category within the broader spend dataset. This narrowed the $347 million spend base to a focused $97 million dataset for detailed analysis.
Analyzing Price Variance and Payment Terms
Price variations were reviewed across suppliers, locations and time periods. Payment terms were compared against actual behavior to assess compliance and identify missed early-payment discounts.
Building Leadership Spend Dashboards
Interactive spend dashboards were designed to provide visibility into category spend, supplier distribution and price trends. A single-page leadership view highlighted top vendors, payment terms, missed discounts and vendor duplication for faster review.
Identifying Savings Opportunities
The analysis translated the improved visibility into a quantified opportunity set, identifying approximately $479,000 in recoverable and preventable savings opportunities to be pursued by the sourcing team in Phase 2.
Impact
The engagement created a unified analytical view of procurement spend across three manufacturing locations, giving the client a clearer understanding of its Resin category and the supplier, pricing and payment-term factors influencing value.
By consolidating $347 million of spend across approximately 114,000 transaction records and isolating $97 million of in-scope Resin spend, YCP Supply Chain established a focused dataset for decision-making. The analysis also identified approximately $479,000 in recoverable and preventable savings opportunities for the sourcing team to pursue in the next phase.

Outcome
The engagement moved the client from fragmented Resin spend data to a unified, decision-ready analytical view. Standardized SKU and vendor records improved the consistency of reporting, while price and payment-term analysis gave the organization greater visibility into areas affecting cost optimization.
The resulting leadership dashboard provided a concise view of suppliers, payment terms, missed discounts and vendor duplication, while the quantified $479,000 opportunity set created a clear starting point for the sourcing team's next phase of value capture.
